  • [02:06] Because you are paying for their time, try to use time-trackers like HubStaff that takes screenshots of what your freelancers are doing.
  • [02:54] As you start growing, freelancers will sometimes take your trade secrets and use them with other clients.
  • [03:40] Freelancers are cheaper than employees, but it may hurt you in the long run.
  • [04:02] Is it cost or is it price that is important to you?
  • [04:15] If you hire the least expensive freelancer, what will it cost your company when you don’t get results?
  • [04:49] If price is more important, you will probably lose out and cost your company more.
  • [05:03] A full-time person may cost more up front, but cost your company less in the end.
  • [05:15] When starting out, use freelancers. When you are trying to scale and grow, it is wiser to use full-time employees.

  • [03:38] ManyChat has growth tools that are helpful.
  • [03:54] One of Eric’s most profitable campaign is shifting to chatbots.
  • [04:15] Collect emails through things like content upgrades.
  • [05:05] Always collect emails, because you don’t know when Facebook will change their algorithm and traffic will drop.
  • [05:15] Zapier can work with ManyChat.
  • [05:30] The bot will collect the email and it will be sent to your CRM and your webinar provider.

  • [00:51] They are doing media buys on a site with a lot of traffic, drive people to the landing page, and then get them on the email list. Then, they use a chat program, Telegram. It’s a high-level funnel.
  • [01:34] The marketing is still very traditional.
  • [01:42] It reminds Eric of the Wild West, because it’s new territory and people are getting paid in new currency.
  • [02:16] Most people aren’t using traditional channels.
  • [02:46] Banner ads and press aren’t doing much anymore.
  • [03:03] Celebrity endorsements are passe.
  • [03:15] You need to be focusing on the technology.
  • [03:33] While it may be easier to raise money on the blockchain, that doesn’t mean it’s right for the long-term success of your business.
  • [03:49] A lot of people raise money, but then don’t update their investors.
  • [04:05] If you’re getting millions, you should at least update your investors.
  • [04:42] Neil feels there is zero accountability in the startup industry right now.
  • [05:18] In terms of marketing, “All the things that we talk about on this podcast are going to work.” -Neil
  • [05:22] If you are looking to start a marketing agency, now is a good time, because everyone is doing things that have already been done.

  • [02:15] Eric learned some vital techniques from the book The One Thing.
  • [02:20] He uses Evernote to organize his to-do lists. He puts one thing at the top as the one major thing he absolutely must get done that day.
  • [02:57] The tool that Neil looks at every day: Google Analytics.
  • [03:20] He uses GA because it helps him see issues before they are even publicly announced.
  • [03:43] He also uses Gmail and Skype daily, Ahrefs and SEMrush several times per week.
  • [04:00] Daily tools that Eric uses: Pocket, Slack, Asana.
  • [05:10] Neil likes Trello, as it allows him to see all his agency’s projects at once.
  • [05:45] Daily meditation, journaling, and exercise are other great daily tools.
  • [06:11] Neil’s daily habits are: waking up at 5am, working out for 30 minutes or so, eating breakfast, meetings throughout the day.
  • [06:57] The more you can optimize your life, the better.
  • [07:29] Neil also tries to take a walk every single day to clear his mind.
  • [08:24] If you don’t want to spend money on expensive exercise classes, you can buy a walking/standing desk.

  • [02:10] When you go to Chipotle or Taco Bell, you’re expecting the same thing every time.
  • [02:20] When you have an agency with hundreds of clients, you are looking to deliver the same experience every time, to everyone.
  • [02:32] Eric recommends that you actually have an in-house marketing person to have a laser focus on your goals.
  • [03:12] Maybe start with an agency, then hire someone full-time, then consider using an agency again.
  • [03:32] When you are starting out, you say “yes” to everything simply because you need to earn revenue.
  • [03:40] When you’re established, you can be a lot more selective.
  • [03:53] Eric feels the quality of his work suffered when he was doing every aspect of marketing and was trying to deliver on things that weren’t his or his agency’s strengths.
  • [04:34] The quality of paid ads and SEO is better now, because he isn’t spread so thin.
  • [04:56] People on Eric’s team want to add services, but he’s trying to temper that.
  • [05:22] When working with an agency, you have to ask them what their strengths are.
  • [06:04] You only want to work with people on things that they are good at.
  • [06:22] Full-service agencies are big, brand names, with great revenue, but the quality suffered because they couldn’t possibly specialize in anything.

  • [04:37] Sharing techniques that are new and on their way up, it will get spread around and overused.
  • [05:07] The key is to be really careful who you share things with.
  • [06:10] If you want marketers to share their secrets with you, your best bet is to go to conferences.
  • [06:24] Conferences are where everyone wants to show off.

  • [04:30] It's hard to build a big business, unless you are willing to lose money up front.

  • [05:00] The Microsofts and the HubSpots probably lost money their entire first year in business.
  • [05:25] To build a successful 7-figure business, you have to hit product market fit.
  • [05:41] 8-figure businesses capitalize on past successes and drop what isn't working.
  • [06:15] 95% of the time, it's a process problem. 5% of the time it's a people problem.
  • [06:54] When you're looking to go from 7, 8 or 9 figures, you need to look to your teams to start scaling up.

  • [02:20] Stay with a project: good things will happen if you put in the work.
  • [02:45] When Neil started out, he attempted to do too many things at once, instead of focusing on one project. If he had focused, he would probably be more financially successful.
  • [03:12] As you are creating your business, your game plan is probably going to change, as will the industry in which you are investing.
  • [03:55] In most cases, the business you start will most likely not be the business you end up with.
  • [04:43] Warren Buffett didn’t get to where he is right away. He reached success at the middle point of his career.
  • [05:03] Gary Vee started out helping his dad with a wine store, moved it online, began marketing it online, then eventually his career path became about marketing. He grew and adapted.
  • [05:34] Things don’t blow up overnight: it takes hard work and persistence.
  • [06:18] When Jeff Bezos started Amazon, they had little to no profit margin; today, it is a major corporation that brings in tons of revenue.
  • [06:50] He’s a good example of a guy who stuck to his guns.
  • [07:05] Once you focus on one thing, don’t be afraid to disrupt things.
  • [07:18] Neil’s version of disruption is that he is creating software, but he wants to make it free and accessible to all; he believes software should be free.

  • [07:54] They just launched A/B testing and WYSIWYG, where any website can be CMS.
  • [08:15] Ultimately, the message is to be patient, focus on one project, and stay the course.

  • [03:40] If you take free, effective material from your blog and put it behind a paywall, people will inevitably complain and claim your tactics don’t work. In the end, it will come out that they didn’t even apply the tactics to their businesses.
  • [04:45] Gossip doesn’t help you or anyone grow your business. It’s a waste of energy.

  • [00:43] In the early days, Neil would give his clients whatever they asked for.
  • [00:47] However, the moment you give in to unnecessarily demanding clients, you find that your margins decrease and it becomes a vicious cycle of rewarding complaints.
  • [01:05] What he learned from this, was that it is of the utmost importance to structure your deal properly from the get-go.
  • [01:18] When a company asks for something above and beyond the terms of the contract, tell them it won’t be possible, but that you can renegotiate/draw up a new proposal. It is important to set boundaries!
  • [01:58] Once you do too much for free, you will lose money, and you will always have unhappy clients.
  • [02:20] You have to track how much time you spend on each client to determine profitability.
  • [02:40] You can always draw up a Zero-Dollar Change Order, just to have a written trail of the changes in terms.
  • [03:15] The third of fourth time the client tries to adjust the terms, point to the free Change Orders, and tell them you will have to charge them in the future. This way, you are protecting yourself.
  • [03:49] iProspect charges based on an hourly rate. They will do whatever the client wants, because they are still getting paid for their time.
  • [04:41] The hourly rate model is simple and straightforward, which prevent confusion and hard feelings.
  • [05:27] Neil still does flat-rate pricing, but internally they track client hours and the ensuing costs.
  • [05:42] Hubstaff is an invasive time-tracker, but works well for Eric and his company.
  • [06:02] Toggl and Harvest are other great time-tracker options.
  • [06:17] Ogilvy will charge by the hour, but will charge additionally for face-to-face work.

  • [03:17] Step 3: Click on three buttons/check boxes on the top left (“CTR”, “Impressions”, and “Clicks”).
  • [03:36] Step 4: Click on the radio button for “Pages”.
  • [03:47] You want to see the pages that have a high impression count, but a low click-through rate.
  • [04:17] Low click-through rates are the low-hanging fruit you want to optimize.
  • [04:26] By changing the titles of these, it can help you change your click-through rate.
  • [04:50] So, create a lot of content, see what performs the best in Google Search Console, go in and fine-tune your content (make it super detailed and try to maximize the traffic you can get from them.
  • [05:15] No one knows why some pages rank and others don’t. That’s the big secret!
  • [05:33] If you want the most traffic, you need to focus on quantity.
  • [05:42] Write at least one article per day and don’t overlap your topics.
  • [06:02] They built ClickFlow to help you manage the Google Search Console process.
  • [06:26] Focus on creating quality content in mass quantities; over time, Google will start to see your site as an authority, which will cause your domain authority rise, and whenever you write new content, it becomes easier to rank.

  • [03:30] Make a prospect list to help you set your goals.
  • [03:37] You can hire telemarketers from Upwork for about $30/hour to help you do cold calling.
  • [03:52] It would be worth speaking for free at popular conferences, because it will help you build up your speaker resume.
  • [04:34] Neil spoke about Wikipedia at the Search Engine Strategies Conference. He did not generate any revenue, nor did he gain any followers.
  • [04:54] After doing a few more events for free, he eventually began to ask for money.
  • [05:14] Go to the speaker bureau sites and see where those people are speaking, because those are the conferences that are paying.

  • [03:41] Wait it out and follow the advice of the people at sites like SEroundtable.
  • [04:13] You have to diversify. If you get hit with an algorithm change, that could be the difference between six or seven figures of business.
  • [04:38] Organic traffic at Single Grain is about 60-70%.
  • [05:02] To diversify his website, Eric would focus on emails.
  • [05:20] Neil gets 50% organic traffic.
  • [05:39] Eric tries to diversify further by focusing on the multiple touchpoints you can use to reach out to new followers (YouTube, etc.)
  • [06:23] Neil is getting a million views per month.
  • [06:50] Paid ads is a great way to get your numbers up. Companies wouldn’t keep spending money unless there was an ROI.
  • [07:05] You can use services like Taboola and Outbrain, re-marketing pixels, and social media as marketing channels.
  • [07:20] Tweet ten times per day and see if it increases your website traffic. Experiment!
  • [07:40] Come up with ways to get increased traffic through your different marketing channels.

  • [07:57] Drift or Facebook Messenger are great live chat options to gain followers.
  • [08:07] You can tie Facebook Messenger in with Zapier.
  • [08:21] Use the signals they are using to gauge their traffic and success.

  • [04:10] The rule of seven: if someone sees you online seven or more times, you are more likely to convert them into a follower/subscriber.
  • [04:25] Eric really likes Meet Edgar, because it allows you to schedule posts across your different social media accounts.
  • [05:00] He also likes If This, Then That or Zapier. When you have a new post, it will pull from the blog RSS feed and automatically posts it for you.
  • [05:24] HootSuite, Buffer and the aforementioned scheduling tools can also hurt your business. You will get a bigger and better response from using Facebook’s own scheduling tool.

  • [01:52] Then you do that by writing content and break your tasks down from there. You keep setting goal, upon goal, upon goal. It helps to break everything down into smaller bite-sized tasks.
  • [02:26] You have to hold people accountable.
  • [02:30] Their goal is to reach a certain number of YouTube viewers. To do this, they use a tool called 15Five and it checks in on your goals.
  • [03:09] Document the process!
  • [03:20] By the end of Q4, their goal is to have everything documented. In order to hand off your process to a new person and keep it seamless, you need to document your work.
  • [03:55] You can use an internal Wiki to document your processes.
  • [04:04] Document your wins and your losses so you can learn from them.
  • [04:30] Eric and Neil found that when they gave more information before they asked them to become a lead, they are much more qualified and you collect more leads.
  • [04:46] When they document, they also put in time stamps, because every six months to a year, they re-test they processes.
  • [05:05] If you force people to Google Authenticate, you may lose business because people are worried about privacy.
  • [05:44] You want to be able to have a feedback loop, but also use outside sources to gain knowledge about your company. Always be learning and innovating.
  • [06:26] You’re going to make mistakes, but the key is to document and systematize everything.
  • [06:47] Be ok with failure.
  • [06:53] Eric received an anonymous feedback comment saying, “Less surprises, more planning.” However, they like to try new things very quickly and jettison whatever didn’t work.

  • [05:14] As the costs rise on AdWords and Facebook, you will have to: create a funnel, push upsells, and push downsells.

  • [03:33] It’s about long-term reach and flipping it into other opportunities.
  • [03:51] Tip #2: It takes time, but you should always play the long game.
  • [04:09] When speaking with a mentor, the ex-President of JBL, even he said it takes time to build a brand.
  • [05:00] Tip #3: If you are a consumer-based marketer, stick with that. If you are a B2B type of person, stick with that and don’t switch back and forth.
  • [05:41] Neil has a loyal following right now, so it would probably serve his audience to build upon his current brand.
  • [06:10] Stay within your “circle of understanding” and build upon that.
  • [06:35] An episode of “The Profit” covered the story of a Hollywood star who tried to start a brick-and-mortar store. Because it was beyond her skill set, it is not succeeding.

  • [03:06] Without traveling, you won’t understand what drives people to purchase.
  • [03:22] The US is a melting pot, so traveling will be helpful to understand places within the country.
  • [04:00] Eric met the CEO of a marketing agency and realized that in Japanese culture, it’s important to woo and entertain your clients in person.
  • [04:47] Once you sign with an agency, the relationship spans years, unlike in the US, where people jump around a lot.
  • [05:18] The cost to acquire a customer in Japan is more than in the US.
  • [05:44] Their LTV (Life-Time Value) in Japan is almost double what it is in the US.
  • [05:59] What Eric and Neil do in Japan wouldn’t work in the US.
  • [06:25] In Germany they are very efficient, while Amsterdam is more laid back.

  • [03:50] Neil is spending $600,000-$700,000 per year on content marketing.
  • [04:22] Eric did a breakdown of all their clients and 66% come from relationships based on the content they have created. The rest of it is because of SEO.
  • [04:46] Literally everything that they do is content marketing.
  • [05:28] The people with the most patience are the most successful.
  • [05:37] There is a marketing agency in Japan that only focuses on Pachenko, which is a gambling game. They made $200,000,000 per year, but only had a few employees and a little bit of profit the first year.
  • [06:28] This podcast gets 550,000 downloads per month, but they know it will take time to grow further.
  • [07:00] For B2C, content marketing is helpful for building a brand.
  • [07:44] A good example of B2C are Jake Paul's and Logan Paul's YouTube channels.

  • [04:30] - One metric that Eric looks at for the client fulfillment team is retention.
    • [04:55] - Another metric he might look at is traffic or email conversions for the blog.
  • [05:20] - It's all about FOCUS, and the one thing that most companies get wrong: they want their marketers to be accountable, but they just say “Go market our business.” Instead, you should be assigning specific tasks to each marketer on the team.
  • [05:55] - When you use a “lagging” metric like revenue, that’s a little difficult for people to hit. Instead, from an SDR’s perspective, you should tie them to a more active metric than just sales appointments, like number of calls made per day.
